Full Digitalisation with AI: From 12 Staff to 2
Within just 4 months, a property management company completed a full AI-powered digitalisation and automation of its core processes – saving 10 out of 12 headcount and recouping the entire project investment within 2 months.
Starting Point
The company managed a large real estate portfolio with a team of 12 employees. Day-to-day business processes – tenant and owner communication, document and invoice processing, bookkeeping preparation, enquiry management – were handled predominantly manually and without digital support.
The result: high personnel costs, slow processes, error-proneness and virtually no scalability. The question was not whether, but how and how quickly a transformation was possible.
Project Approach in 3 Phases
Phase 1 – Analysis & Stocktake
Complete mapping of all business processes, data flows and system landscapes. Identification of automation potential, manual bottlenecks and AI-suitable process steps. Outcome: a clear picture of the current state and optimisation opportunities – completed within 1 week.
Phase 2 – Action Plan, Tool Selection & Cost Estimation
Development of a concrete implementation roadmap: selection of suitable AI tools and automation solutions, definition of rollout sequence, cost estimation and ROI projection. A clear decision basis for management before the start of the implementation phase.
Phase 3 – Implementation (14 Weeks)
Rollout of the selected AI and automation solutions across all relevant business areas: automated communication processes, AI-powered document processing, digital enquiry management, automated bookkeeping preparation and reporting. Phased introduction with continuous testing and handover to the remaining team.
Results
Personnel costs fell to a fraction of their original level through automation. As the total project investment was fully covered by the saved personnel costs within less than 2 months, the company's margin improved sustainably by a multiple from that point forward.
„AI implementation is not an IT project – it is a business model project. Automating the right processes does not just change your cost structure; it changes your entire competitive position."
